Why innovation portfolios fail before execution starts
Portfolio design breaks when themes are mistaken for bets, ownership is vague and no evidence threshold exists for continued funding.
An “AI theme”, “new markets” or “customer experience” is not a portfolio of bets. It is a direction of attention. A portfolio becomes operational only when each bet has an owner, an assumption set, a learning plan and a funding decision linked to evidence.
Make every bet falsifiable
Write the customer, behavior, economic or operational assumption that must be true. Then define what evidence would be strong enough to continue. This prevents executive enthusiasm from becoming automatic follow-on funding.
Separate horizons without isolating them
Near-term optimization, adjacent growth and frontier bets need different evidence and governance. They can share one portfolio view without pretending they should be judged on the same timeline.
